Technology & Product Development · Our process

From idea to deployed. One team.

The path every project follows, and what you can expect at each step.

Great ideas fail in the gaps between strategy, prototype and production. We cover the whole path, with decision points so you stay in control.

  • 8 stages
  • Decision gates
  • No lock-in

The problem

Good ideas stall in the gaps.

Most projects do not fail at the idea. They fail between strategy, prototype and production.

  • A pilot impressed everyone, then never reached production.
  • A strategy was written, but nobody was set up to build it.
  • A prototype works, but it is not secure, integrated or supported.
  • Hand-offs between vendors lose context at every step.

The eight stages

What happens, what you get, what we need.

Every stage has a purpose, clear deliverables and an exit point. Nothing moves forward without your decision.

STAGE 01 / 08Decision gate

Discovery

Agree on the problem worth solving and what success looks like.

What happens

  • Conversations with stakeholders
  • Observing the real work
  • Collecting examples: emails, forms, reports
  • Clarifying goals, constraints and timeline

What you get

  • One-page problem statement
  • Success measures
  • Stakeholders and systems involved
  • Initial risks

Questions we ask

  • Who feels this problem most?
  • What happens when it goes wrong?
  • What have you already tried?
  • What must not change?
What we need from you
Access to a decision-maker and the people doing the work.
Done when
A problem statement everyone recognizes.
STAGE 02 / 08

Business & technical assessment

Understand how the work and systems actually operate.

What happens

  • Process mapping
  • System and data inventory
  • Interface review
  • Security and privacy considerations
  • AI suitability check

What you get

  • Current-state map
  • Opportunities ranked by effort, risk and payoff
  • Data and system constraints
  • Feasibility notes

Questions we ask

  • Where does the data live?
  • Which systems have usable interfaces?
  • What data is sensitive?
What we need from you
Scoped access to systems and data; time from a process owner.
Done when
An agreed ranking and a recommended candidate.
STAGE 03 / 08

Strategy & architecture

Decide what to build, buy or connect, and how it fits.

What happens

  • Options analysis
  • Architecture design
  • Data flow and permissions
  • Vendor and model choices
  • Scope definition

What you get

  • Recommended approach
  • Architecture diagram
  • Scope options: small, recommended, full
  • Risk register and proposal

Questions we ask

  • What is the smallest version that proves value?
  • What would lock you in?
What we need from you
Decisions on priorities and constraints.
Done when
Approved scope for a prototype or build.
STAGE 04 / 08Decision gate

Prototype & proof of concept

Test the idea with real use before committing to the full build.

What happens

  • Build the smallest meaningful working version
  • Test with real examples and users
  • Measure against success criteria
  • Document findings

What you get

  • Working prototype
  • Test results
  • Stop, adjust or proceed recommendation
  • Refined estimate for the build

Questions we ask

  • Did it meet the success criteria?
  • What surprised us?
  • What would production need?
What we need from you
Real examples, test users and a weekly review.
Done when
Evidence that supports or rejects the idea.
STAGE 05 / 08

Development

Build the real solution.

What happens

  • Iterative build in reviewable increments
  • Automated testing
  • Security review
  • Documentation
  • Milestone demos

What you get

  • Working software
  • Tests
  • Technical and user documentation

Questions we ask

  • Does each increment do what we agreed?
  • What should change before the next one?
What we need from you
Timely feedback and decisions on trade-offs.
Done when
Milestones accepted.
STAGE 06 / 08

Integration

Connect the solution to your systems and data.

What happens

  • Implement and test connections
  • Permissions and data mapping
  • Error handling
  • End-to-end testing with realistic data

What you get

  • Integrated workflows
  • Integration test results
  • Draft operational runbook

Questions we ask

  • What happens when a connected system is down?
  • Is every permission necessary?
What we need from you
Technical contacts and test environments for your systems.
Done when
End-to-end tests pass with realistic data.
STAGE 07 / 08Decision gate

Production deployment

Launch safely.

What happens

  • Security and readiness review
  • Deployment automation
  • Monitoring and alerts
  • Rollback plan
  • User training and communication
  • Staged rollout

What you get

  • Live system
  • Monitoring dashboards
  • Runbooks
  • Training materials

Questions we ask

  • Are we ready for real users?
  • How do we roll back if needed?
What we need from you
Launch approval and communication to users.
Done when
Go-live approved and completed.
STAGE 08 / 08

Continuous improvement

Keep it working and make it better.

What happens

  • Monitor performance and quality
  • Review exceptions
  • Fix and refine
  • Add capabilities from a prioritized backlog
  • Periodic reviews

What you get

  • Regular reports
  • Improvement backlog
  • New releases

Questions we ask

  • What is working?
  • What should we automate next?
What we need from you
Ongoing feedback and goals.
Done when
Continues as long as it adds value; or a clean handover to your team.

Decision gates

Continue, adjust or stop. Your call.

At the end of key stages you decide what happens next, with evidence in front of you.

01

After discovery

Is this the right problem, and is it worth solving?

02

After the proof of concept

Did the prototype meet the success criteria? Build, adjust or stop.

03

Before go-live

Is it secure, tested and ready for real users?

What can go wrong

And how we handle it.

OptionHow we handle it
Unclear goalsWe write the problem and success measures down together before building.
Scope growthWe show options and trade-offs, so changes are decisions, not surprises.
Data surprisesWe test with real data early, during assessment and prototyping.
Integration frictionWe prototype the hardest connection first.
Low adoptionWe involve the people who will use it from the prototype onward.

An illustrative journey

A service business that kept missing calls.

A composite example to show how the stages fit together. It is not a client story.

  1. 1

    Discovery

The team loses booking requests when phones are busy. Success: no missed requests, fewer interruptions.

  2. 2

    Prototype

An assistant answers common questions and captures requests, handing anything unusual to staff.

  3. 3

    Integrate

After review, it is connected to the booking calendar and the team's messaging tool.

  4. 4

    Launch and improve

It goes live with monitoring; the team reviews exceptions weekly and refines it.

Questions about the process

Do we have to go through all eight stages?

No. Some projects start with an existing prototype or end after a proof of concept. The stages are a map, not a mandatory sequence.

What if we want to stop?

Decision gates are built in. If you stop, you keep what was delivered and what we learned.

How long does it take?

It depends on scope. After discovery you receive a written plan with a timeline for the stages that apply.

Who do we work with day to day?

A named lead, a weekly summary, a shared board and demos at each milestone.

Which service do you need?

Five services, five different questions.

They often work together, but each one answers a different question. Start with the one that sounds most like yours.
